Getting started

It's quick and easy to set up Tough Crowd to review all your PRs, no matter what they were created with.

Before you start

  • Admin access to the GitHub repo(s) you want reviewed
  • A Claude and/or Codex account
01

Request access

Tough Crowd is currently in early access. Let us know if you'd like to try it out and we'll send you an invite.

02

Accept your invite and sign up

Your invite arrives by email. Follow the link to sign up and create your account.

03

Install the GitHub App

After you sign up, you'll see a setup checklist. Start by installing the Tough Crowd GitHub App on your organization or personal GitHub account and choosing which repos it can see. If you are not an admin for a repo, you'll need to get one to approve. See what the app can access on the Security page.

  1. Install GitHub AppConnect GitHub so sessions can clone, push branches, and open PRs.

04

Connect an agent

Authorize your ChatGPT account to review with Codex, or save an Anthropic or OpenAI API key. One is enough, and you can add more later.

ChatGPT relay

If Tough Crowd shows a one-time relay command while you authorize ChatGPT, run it in your terminal. The relay listens only on localhost port 1455 and redirects the ChatGPT callback to Tough Crowd. It never receives or stores your ChatGPT credentials.

Pick your repos

Select the repos you want reviewed and create their pull requests. Tough Crowd opens one in each repo to add its config file. Merge it to turn on reviews.

  1. Configure Tough Crowd to review your PRs
06

Open a new PR to get your first review

Reviews start on a new pull request

Pull requests that were already open won't get a review. Open a fresh one on the repo you picked.

Tough Crowd posts the review as a comment on the pull request:

Customers can read other customers' orders src/api/orders.ts:42 · open since run 1 (9e8d7c6) The new order endpoint looks up the order by ID without checking that it belongs to the signed-in customer, so any customer can read another customer's order by changing the ID. To unblock: Include the customer ID in the lookup and return not found when the order belongs to someone else.
